Abstract
Alternō is a Vietnamese climate-tech startup seeking to decarbonize industrial heat by commercializing an unconventional yet scalable solution: sand-based thermal energy storage. Founded in response to Vietnam’s acute energy insecurity and heavy reliance on fossil fuels for agricultural and food-processing heat, Alternō developed thermal batteries capable of storing heat above 600°C using abundant, low-cost materials. This case study examines how Alternō transformed a technically simple concept into a commercially viable innovation tailored to emerging-market conditions.
Key findings highlight how the company validated demand through early deployments with tea and coffee processors, achieving meaningful reductions in fossil fuel use, energy costs, and emissions, while overcoming adoption barriers through its Heat-as-a-Service model and flexible financing schemes. Strategic partnerships with multinational corporations and development-linked investors further enhanced Alternō’s credibility and enabled entry into international markets such as Mongolia, Japan, and the Philippines.
The case also surfaces critical strategic tensions as Alternō prepares to scale: balancing mission-driven impact with financial sustainability, choosing between regional focus and global expansion, and deciding whether to position itself primarily as a technology provider or a green infrastructure partner.
