Abstract
Long-term commitment to developing and investing in a product with uncertain commercial prospects carries significant risks, yet the potential rewards can fundamentally reshape competitive positions within an industry. SK Hynix took that path and, over the course of more than a decade, transformed from a financially distressed memory-chip manufacturer into a central player in the global artificial intelligence (AI) ecosystem through its early and persistent investment in High Bandwidth Memory (HBM).
This case study analyzes the factors surrounding the company's decision to continue developing HBM despite limited market demand, substantial research and development costs, and significant financial constraints. It explores the cyclical and volatile nature of the semiconductor industry, the acquisition of Hynix Semiconductor by SK Group under the leadership of Chey Tae-won, and the engineering-driven culture that supported long-term technological experimentation. It further highlights the development of key innovations, including Through-Silicon Via (TSV) architecture and MR-MUF packaging technology, as well as the role of cross-border collaboration with Japanese suppliers and strategic partnerships with firms such as AMD, Nvidia, and TSMC. As generative AI accelerated demand for advanced memory solutions, SK Hynix emerged as a dominant supplier of HBM and a critical player in the global AI value chain.
The case study concludes by examining the strategic challenges facing SK Hynix as it seeks to sustain its leadership position amid intensifying competition, geopolitical uncertainty, and the rapidly evolving AI semiconductor landscape.
