Abstract
Green SM disrupted Vietnam’s ride-hailing market by introducing a fully electric, fleet-based taxi model integrated within the VinFast and Vingroup ecosystem, positioning itself as a premium and sustainable alternative to conventional platform-based competitors. Launched in 2023, the company rapidly expanded across major cities and captured significant market share, benefiting from strong institutional backing, growing environmental awareness, and increasing urban demand for cleaner mobility solutions. However, as Green SM pursued regional expansion across Southeast Asia, it encountered diverse market conditions that challenged the transferability of its Vietnam-based model.
This case study explores Green SM’s strategic approach to scaling green mobility, examining how its vertically integrated model, emphasis on service quality, and sustainability-driven positioning enabled early success in a favorable domestic environment. Drawing on comparative market analysis across countries such as Laos, Indonesia, and the Philippines, the study highlights key variations in regulatory frameworks, infrastructure readiness, cost structures, and consumer behavior. These differences exposed limitations in replicating a capital-intensive, electric-only model in price-sensitive and infrastructure-constrained markets.
Key insights reveal the tension between standardization and adaptation in international expansion. While Green SM’s differentiation through sustainability and operational control provided a clear value proposition, its effectiveness varied depending on local conditions and competitive dynamics. The case underscores the importance of aligning business models with institutional and market realities, and invites learners to evaluate strategic options related to market selection, entry modes, and positioning as the company navigates growth in an uneven global landscape.
